Work / Chief Community Officer, L0
Cellframe Network
Five years building a community that kept showing up after the campaign ended.
Context
Cellframe is a quantum-resistant Layer 0. The engineering is serious and the audience is technical, which makes it a hard sell to the casual crypto crowd. Contributors showed up for each campaign and drifted off right after.
The challenge
Turn one-off enthusiasts into a contributor base that lasts across regions and languages, and reward the people doing real work instead of the ones who just looked busy.
My role
Chief Community Officer on the leadership team, 2021 to 2026. I owned community and go-to-market end to end.
Approach
- Pay for what people deliver, not for how much they post. A program that rewards activity gets activity.
- Three tiers, Rising, Regional and Core, so the best contributors had somewhere to go.
- Run it in seasons, so the program got reviewed and adjusted on a fixed rhythm instead of drifting.
- Let every ambassador see their own numbers. The scoring was something they could check, not something done to them.
Execution
I built the ambassador program from zero, live dashboard included, and ran community across Telegram, Discord and X: 30+ AMAs, Engage-to-Earn contests, crisis communication and sentiment tracking launch by launch. I also led multilingual referral distribution for the partnership with the Blockchain Forum, an industry event with 20,000+ attendees.
- Token holders from 5K to 20K, on a $200K budget.
- 600+ ambassador applications, 80+ active ambassadors and seven seasons of $CELL rewards.
- Season 4 contributions up 137% on the season before.
- 15,590 posts tracked on X, 73.6% of them positive.
Most people who join a Discord or follow an account will never contribute, and that's fine. What doesn't work is a growth plan built on them. When I stopped counting members and started counting contributors, the community got smaller and a lot more valuable, and each real contributor pulled in people like them. Once everyone could see the numbers, nobody argued about who deserved what anymore.
The how stays for the conversation. Let's talk.
